Our Consulting Methodology:
ACI adopts a comprehensive company-wide implementation approach and One Organization One Department Program (O3D) approach. In the initial phase, we conduct a comprehensive Baseline Line Assessment (BLA) using the Dialogue for Sustainability (DfS) approach. This focuses on identifying areas for improvement, including non-value-added activities, time and motion studies, safety risks, and asset care management.
1. Company-wide implementation approach:
ACI consultants enhance the capabilities and competencies of all employees associated with selected departments. We involve employees in groups, guiding them to eliminate non-value-added activities in line with lean management principles. This approach enhances profitability, productivity, and a culture of continuous improvement.
This exercise will result in profitability enhancement as well as productivity improvement of the overall organization. This would also give birth to a continuous improvement culture and would help in reducing the cost of production. This methodology will help in achieving targets associated with Business Excellence (BE) programs whereby we intend to customize and localize the implementation of BE with the name “Wada”, “Jago Kar Dikhawoo” or “Tamerai Nau” Programs, Karoo Mumkin Program, “Roshan Kal Program, Agay Barho Program, etc. By introducing such optional customized consulting programs, we would like to take commitment from the selected employees for the effective implementation of goals/targets associated with Business Excellence (BE). We would like to make Lean tools implementation part of the BE program therefore this would be the first step towards continuous improvement culture in compliance with Japanese standards.
It is, therefore, suggested to identify and develop Cross-Functional Teams (CFT) or Change Management Teams (CMTs), who will be responsible for conducting independent cross-functional 6 S audits. The suggested number of participants in CFTs/CMTs would be 3-4 members per department, who will be trained extensively in problem identification techniques and 6S principles under the consulting agreement. This team may be utilized as an expert on problem identification for the implementation of other productivity tools defined under the (Business Excellence) BE program.
Departmental findings, assessment results, and analysis of the CFT/CMT shall be utilized and shared by another 3-4 groups with at least 3-6 members in each group with the name Work Improvement Teams (WIT) or Process Improvement Teams (PIT). These teams shall be responsible for bringing improvements within their sections and especially the areas identified and highlighted by CFTs/CMTs. Approximately 3-6 members from each section will be selected for WIT/PIT. These teams will be trained in various lean management system tools along with problem-solving techniques. This approach would help us in setting up precedents and benchmarks in the organization. They will be responsible for developing an improvement road map in consultation with the ACI’s consultant.
One Organization One Department (O3D) Program Approach:
Companies normally face several operational challenges and problems such as low production capacity, Machine frequent breakdowns, inefficient labour, high rate of absenteeism, no on-time delivery of products/services, internal politics, high wastages, low profitability, housekeeping issues, ineffective market, high production cost, constraints on modernization and expansion, and the most important non- availability of highly skilled labour at affordable cost. These problems mostly revolve around the following four key reasons:

The selection of the department is based on a baseline Assessment conducted whereby weak areas are identified in the above-mentioned four factors.

The O3D Program is designed to strengthen selected departments, reduce business costs, and foster organizational development, profitability enhancement, and professional management. The program aims to create model departments, driving cultural change and contributing to the company’s journey towards sustainability.
The O3D program will focus on the weakest department of the organization and will lead to cultural change among the employees. Extensive customized capacity-building programs have been incorporated into the program with the mandate to bring behavioural change to the model department.
